An act structure is not an absolute. But it's always adviceable to learn it. Why? To bend it to your will. Rangasthalam is one such a film. More than 65 mins into the film and you still don't see the first act break. (Breaks after 70 mins)
{FYI: let me define an Act (Easy as Possible) Act Breaks when a story/character takes a turn & can no longer go back. And it is also required to set up a few necessary things like Protagonist, Antagonist, Conflict, Character Desires, Change.} 3 Acts = Beginning, Middle & an End.
Final Theory (Detailed Explanation) - Project K: Kalki.
The Force awakens and takes control over the earth and wants to do the same with the whole universe. But there's one person that they are scared of and that is Lord Vishnu who incarnated as Kalki to stop this force.
Kalki (Prabhas) is indestructible and for the enemy to defeat him, they would need the Ancient Weapons of Lord Vishnu. So, They go after the weapons. And How Lord Vishnu in Kalki Avatar (Prabhas) stopped them all and brought a new age will be the journey of this epic tale.
I think the real drama is around the personifications or rebirth (Weapon's human form) of these ancient weapons and their relationship with Prabhas, Lord Vishnu. Most important of them all is Gadadevi (Kaumodaki), because she represents Primordial Knowledge.
