A founder asked me how to build an AI-services business without it turning into a consultancy. My answer: the whole game is in how you charge.
Bill for time and you're a dev shop, whatever you call yourself. Margins cap around 20%, and every new dollar of revenue needs a new unit of headcount. That's the consultancy trap.
