So, I'm going to make you part of the journey.

I'll be sharing EVERYTHING for free.

CONTEXT:

For the last couple of months, I've been thinking about my web design agency.

I've overlooked it.

I fired some of my clients so I could focus on other things.
And while the other things succeed...

they aren't challenging anymore.

Yesterday, I told @ShreyaPattar and @UnleashTheKnow_ about this
So here's what I'm going to do.

I'm going to scale my web design agency to 1MM in sales within the next 16 months.

That's $62,500 in sales every month.

That's 4 clients/mo paying me $15k.

Or 6-ish clients paying $10K.

Or 9 clients paying $7K.
So here's what I'll cover today:

1. Value Ladder
2. The Offers

Let me show you everything.
1. The Value Ladder

I'll create a value ladder for the agency.

The purpose of the Value Ladder is to turn strangers into clients and increase their lifetime value (LTV).

The LTV is the average revenue a customer will generate throughout their time as a customer.
Each step of the ladder is a service.

As the client ascends it, their LTV raises because each service has a higher cost.

(Value ladders work great for monetizing audiences too)
2. The Offers

Taking into consideration the Value Ladder, the Agency will have the following offers:

**Hero offer**
Complete Web Design → $7K to $15K

**Intro offer**
Landing pages → $3K to $5K

**Lead offer**
Website Audit → $300 (sometimes free, if I feel like it)

These niches are similar in needs and goals.

4. Outreach Channels

To get clients, you must reach out to strangers.

Here are 3 outreach channels I'll use.

1. Cold Emails
2. LinkedIn Direct Message
3. Inbound Marketing with Social Media

Here's how I'll use each of them.
** Cold Emails **

Use KleanLeads to get the decision-makers emails.

Use Milkshake to automate sending the email.

With Milkshake, you can also automate the follow-up emails.

That way you don't have to hire someone to manually send the emails.
To automate this process, I'll be using the tactics that @alxberman and @DONVESH shared on their courses.

5. Financials Of Running A Bootstrapped Web Design Agency

Let's talk about expenses:

**Software**

Hosting - Paid (cuz I have my websites)
KleanLeads (find emails) - $47/mo
Milkshake (send emails) - $59/mo
LinkedIn Sales Navigator - $79.99/mo (still analyzing)
Basecamp (project management) - $99/mo
Markup (for feedback) - Free

**Staff**

Web Designer - $1000-$3000 (will increase as I get more clients)
Project Manager - get new clients first
Copywriter - Per project
VA - $500

There are other costs (utilities, accountant, taxes, etc)
6. Sales Pipeline

The sales pipeline will look like this:

a. Screening call: a short call to qualify the clients
b. Discovery call: a 20-minute call to dig deep into the goals and pains
c. Sales call: a call to show the proposal and get PAID.
a. Screening call

The purpose of the call is to qualify or disqualify the prospect.

😭 Find the pain.
🎯 Find the goal.
🔩 Explain your process in a nutshell.
💸 Find out if they can afford you.
☎️ Book the next meeting.
b. Discovery call

This is where you gain clarity

You already know the pain and the goal

What's the real challenge?
What emotions do these challenges cause?
What functionalities does the website need?
Who is involved in the decision-making?

Dig deep then book the sales call
c. Sales call

Here's where you summarize the past calls, show your proposal, and for payment.

This call is not mandatory.

Depending on the size of the website you can use the Discover Call to close because most websites have the same specifications.
7. Fulfillment

The Web Design process is divided into 3 phases:

🔎 Phase 1: Research & Design

💻 Phase 2: Development

💁‍♀️ Phase 3: Feedback

Each project's completion time will range between 4 and 12 weeks depending on the functionalities the client needs.
🔎 Phase 1: Research & Design

Research the client's completion and prospective clients.

Learn about their client's needs and goals.

Both the designer and the copywriting will get access to info so they can create something more valuable.
💻 Phase 2: Development

Research is done.

It's no time to turn the design into a real website using WordPress or Webflow.

During this phase, we'll create the necessary functionalities for the site.
💁‍♀️ Phase 3: Feedback

Phase 2 and 3 are done in parallel.

The website will be accessible to the clients.

That way they can provide quick feedback.

This way we avoid unnecessary changes late into the project.
8. Project Management & Follow Up

We'll use Basecamp to manage every project.

Basecamp is a super-easy to use project management system.

It lets out you create tasks, uploads documentation, connect with your clients, and it even has a direct messaging system.
💋 Onboarding

Every client will get a welcome packet.

The welcome packet includes:

- a summary of our agreement
- a detailed timeline of the project
- payment plans
- frequently asked questions.
👋 Offboarding

I'll be collecting testimonials during this stage.

Every client will get:

- Tutorials on how to updater their websites
- 30 days of email support
- A goodbye gift
9. Client Ascension

How can you make more money from the same client?

This is where the recurring revenue offer comes to the rescue.

SEO or Content Creation or Lead Generation are in play.
