My Product Manager Operating System (PMOS)

The 9 templates and frameworks I've found super valuable in 10+ years of building and growing products.

Adopted from Basecamp, Amazon, and more.

A thread 🧵
The goals of a Product Manager Operating System (PMOS)

- Toolkit that can be applied to any role (with some situational tweaks)
- Help to quickly understand the product environment
- Built in ready to use, highly collaborative apps like Notion & Figma.

Let's dive in 👇
Business Model Canvas

Popular in the lean startup world. Also REALLY useful to understand how and why a business does what it does. Image
Roadmap

You need high confidence in short-term items AND lots of inspiration for further down the line to keep people excited for the future

I'm a fan of the 6-week planning cycles Basecamp, Intercom, and others.

It combines a now/next/later structure with outcomes Image
6-week planning approach can also double as a timeline for those stakeholders who love due dates.

But if you're working on highly complex enterprise products, this might not vibe.

The template from @NotionHQ is a good alternative.

@NotionHQ PRD

The purpose of a PRD is alignment. Don't overthink it.

It needs to be short, simple, and easily digestible by all audiences.

@kevinyien has a great one with an emphasis on execution.

@NotionHQ @kevinyien Mock press releases

Part of Amazon's culture of working backwards

This is more of a philosophy than framework

@TrungTPhan gives a solid overview

@NotionHQ @kevinyien @TrungTPhan Story mapping

You'll need to visualize the roadmap in a way that represents the user instead of the business.

This is a lot easier to look at than a spreadsheet or jira board.

@johncutlefish endorsement of @jeffpatton's approach is all you need.

@NotionHQ @kevinyien @TrungTPhan @johncutlefish @jeffpatton KPI Tree

Simple way to understand the business impact the product is driving. Especially critical for growth roles.

@MelindaElmborg has a good example. Image
@NotionHQ @kevinyien @TrungTPhan @johncutlefish @jeffpatton @MelindaElmborg Side note - if you don't understand product metrics, check out this thread and deep dive from @thiagocb

@NotionHQ @kevinyien @TrungTPhan @johncutlefish @jeffpatton @MelindaElmborg @thiagocb Planning Timeline

Product managers and engineers prefer not to have timelines. But the real world has important dates and deadlines, so you're going to need

The key is to keep it simple and not spend a ton of time on it. Avoid Gantt charts at all cost.
@NotionHQ @kevinyien @TrungTPhan @johncutlefish @jeffpatton @MelindaElmborg @thiagocb Jobs-To-Be-Done (JTBD) Framework

This is the best way to understand why your customers actually want your product.

I turn the below visualization into a spreadsheet that constantly gets updated throughout the discovery process. Image
@NotionHQ @kevinyien @TrungTPhan @johncutlefish @jeffpatton @MelindaElmborg @thiagocb ICE Prioritization

You can waste a lot of time deciding what features to build before actually working on it.

Ranking features by Impact, Confidence, and Ease is a quick way to set priorities and get to work.

@NotionHQ @kevinyien @TrungTPhan @johncutlefish @jeffpatton @MelindaElmborg @thiagocb DACI Decision Making Framework

Underperforming teams are often bad at making decisions.

Nominating a Driver, Approver, Contributers, and Informed helps speed up decision-making.

@NotionHQ @kevinyien @TrungTPhan @johncutlefish @jeffpatton @MelindaElmborg @thiagocb That's my toolkit! Still a work in progress.

What do you think? What did I miss? What alternatives to you prefer?

First product hire at a startup?

I've been there.

Here's 9 tips for your first 30 days.

🧵
1/ Know what you signed up for.

@Jenyangwong has 5 things to expect.

@Jenyangwong 2/ Understand WHY you were hired.

You might think you know already. Time to confirm.

@shreyas's product leader categories can help structure the conversation, even if you aren't in a people leader role.

Product Twitter is very vocal about the downsides of #prodmgmt.

Every job has its frustrations. But it's not all bad.

Here's 9 reasons why product is a great career path.
1/ Challenging

You don't get into product to coast.

The challenges make it rewarding. This makes it fun.
2/ Collaborative

You get to work with every business function.

A lot of the time, that's rolling up your sleeves to get hands-on.

Imposter syndrome is common in #prodmgmt

Here's 5 ways to fight it ✊

A thread 🧵
There is no one thing that triggers impost syndrome.

I've been in #prodmgmt for 5+ years.

In my experience, it usually comes from a lack of confidence related to a fear of

• The unknown
• Being wrong
• Failing
For me, this can be triggered by our lack of concrete deliverables

@idamezhim hits the nail on the head.

I agree with @alsterfalter. It's Nice to see the mental health talk in #prodmgmt

Here's a few of my favorites.

@alsterfalter Like @ProductChapter says, product is hard.

You're not alone in thinking or feeling that.

Why Product Discovery?

It's been a popular discussion topic on Product Twitter recently.

But most of the focus is on the what, not the why.

A thread
First, let's start at the top.

You've just been hired as a Product Manager. Congrats!

Follow @jackiebo's advice on your first 90 days.

@jackiebo In my experience, there are 3 things you need to quickly learn:

- Product Strategy
- Product Goals
- Product Roadmap

After some time off, I'm kicking off my #prodmgmt job hunt.

It's a great job market. There's 256,000+ Product Manager roles on LinkedIn alone.

It's fun to start fresh and explore, but easy to get trapped in analysis paralysis.

So I thought I'd share my approach in a thread 🧵
First, let's lay some foundations.

I enjoy sharing and teaching.

But as @epatt6 said recently, context matters.

@epatt6 Everyone's own situation is unique.

Hunter S. Thompson's essay on finding purpose and meaning drives this home very well.

I think about this anytime I'm providing personal guidance.
