@kateowbridge @EnserMark @dutaut Ok, step one. As a leader you have to actually want a team of autonomous professionals. If you would rather have a team of people who will do what you say, this advice is not for you.
@kateowbridge @EnserMark @dutaut Step two. It's really important that you trust people and that they know you trust them. Probably the single biggest barrier to this will be the established pm system and monitoring regime. Bin it.
@kateowbridge @EnserMark @dutaut Step three. Stop telling people what to do. If something needs doing they need they need to be empowered to recognise this for themselves and find the solution. Your job is to promote this habit.
@kateowbridge @EnserMark @dutaut (caveat, some problems are yours. Don't undermine trust by using autonomy as a way to strongarm people into accepting more delegated tasks)
@kateowbridge @EnserMark @dutaut We're going to linger on step three for a bit because getting this right is key. I've said use questions but this is easy to get wrong. It's not an interrogation, it's an enquiry and you must be open to the answers you receive.
@kateowbridge @EnserMark @dutaut If these answers are not good (in your view) make it you aim to understand why a good person is offering them (rather than assuming a deficit and reverting to directive methods).
@kateowbridge @EnserMark @dutaut Be really sensitive to time an context. Many things are well dealt with 'in the moment' (in a school context this *does not* mean mid-lesson, just while events are fresh and there's time to change).
@kateowbridge @EnserMark @dutaut Bigger things, need dedicated time for discussion. Obviously.
@kateowbridge @EnserMark @dutaut Right, step 4. Follow up. People trying to change will fail. The most common reaction to failure is to give up and go back to what you were doing.
@kateowbridge @EnserMark @dutaut If you want to help them the things you can do are...
1 get them to share their intentions with you. Simply knowing that someone else knows makes giving up harder.
@kateowbridge @EnserMark @dutaut 2 be on hand with the right encouraging (and honest) messages. Don't ever forget how hard it is for people to change habits that have been years in the making.
