So this is probably the time to point out that I once got to ask ONE QUESTION of one of my literary heroes: Iain M Banks.
I was 21 and just starting to write. It was at a convention. My question was:
"how do you create a cool character, like Zakalwe."
I fully accept NOW that this was a shit question. But he answered it anyway.

"just don't write good guys or bad guys. They aren't real. just give every character a reason to be fucked up."
I didn't understand it at the time. Best advice I ever got in hindsight.
